Score each with RICE (Reach × Impact × Confidence ÷ Effort) to get a ranked list, then apply MoSCoW to the top 15 to pick Must-haves for the release. RICE gives objectivity, MoSCoW forces the final trade-off conversation with stakeholders.
What great candidates actually do
- Confidence is where PMs cheat — force yourself to justify anything above 80%.
- Effort is engineering's number, not yours.
- Publish the score sheet so stakeholders can argue with data, not opinion.
Traps to avoid
- Naming the solution before the problem — always restate the goal in one sentence first.
- Answering without structure — pick a framework out loud, then execute it.
- Skipping the trade-off — every strong answer names what you would NOT do and why.
